The Challenge

Incentives that nobody could predict or explain

Hundreds of dealers across India sell bath linen, bed linen, rugs and flooring. Each region ran its own scheme circular in its own spreadsheet.

A spreadsheet per region

Slabs, kickers and exceptions lived in separate files. Quarter-close took a week of reconciling DMS sales and collections.

Flat schemes, flat results

A flat percentage paid under-performers almost as much as stars. Spend rose without moving sell-in.

Disputes at payout

Dealers couldn't see how their number was worked out. Area managers spent days defending payouts line by line.

Budget known too late

Total payout was only clear after the quarter closed. Schemes were launched without testing what they would cost.

HMC Approach

One engine, one truth, one simulator

We turned scheme circulars into rules, the rules into an engine, and the engine into a dashboard sales leaders actually use.

Select a step to see what happened.

Discover · Read every scheme, every dispute

We collected regional scheme circulars, calculation sheets and the payout dispute log.

  • Mapped every slab, kicker, gate and exception in use across regions.
  • Traced where disputes came from: target changes, collection gates, category splits.
  • Joined DMS sell-in, targets and collections into a single dealer-month table.

Deliverable: Scheme inventory and a clean dealer-month dataset.

Design · A standard scheme grammar

Every scheme is now a combination of the same few building blocks.

  • Achievement slabs that reward hitting and beating target, not just selling.
  • Growth kicker for year-on-year growth; focus-category kicker for priority ranges.
  • Collection gate and tier multipliers for Platinum, Gold and Silver dealers.

Deliverable: Scheme rulebook signed off by sales and finance.

Build · Engine, dashboard, simulator

The calculation is defined once and used everywhere.

  • Claude translated scheme circulars into structured rules and drafted the calculation logic.
  • Python and Power Query refresh dealer sales, targets and collections from DMS.
  • An HTML dashboard with India heatmap, slicers, dealer calculator and Monte Carlo simulator.

Deliverable: Incentive engine and the live dashboard shown below.

Adopt · Simulate before you announce

Regional heads now test a scheme before it goes to dealers.

  • Every new scheme is run through the simulator for cost range and budget risk.
  • Area managers use the dealer calculator in reviews: "₹X more gets you to the next slab".
  • Quarter-close payout statements generated from the same engine.

Deliverable: Scheme approval checklist and dealer statements.

Scale · Monthly rhythm, all channels

The engine runs every month, not just at quarter-close.

  • Monthly refresh with gap-to-slab nudges for area managers.
  • Extending to modern-trade and e-commerce partner schemes.
  • Sales ops owns the rulebook; finance owns the budget guardrails.

Deliverable: Operating cadence and ownership model.

The Solution

The working dashboard. Use it.

Filter by region, tier, category and months. Press play to watch payouts build across India month by month. Move the scheme sliders to simulate a new scheme, then pick any dealer to see exactly how their incentive is calculated.

Impact Dashboard

Money now follows performance

Slab-based schemes moved payout towards dealers who beat target. Simulation brought the budget under control.

Key Takeaways

What transfers to any channel incentive programme

01

Write the scheme as rules first

Once a circular becomes a small set of rules, every calculation, statement and dispute uses the same logic.

02

Simulate before you announce

A cost range and budget risk before launch is worth more than a precise number after the quarter closes.

03

Show dealers the gap, not just the payout

"₹X more gets you to the next slab" changes behaviour. A final number at quarter-end does not.
